What I did
The pipeline had eleven steps when I arrived, four of them clicked by hand. A release took forty minutes, so people released once a day at most, changes piled up, and rollbacks got harder.
The first job was turning those four steps into scripts that could be re-run, then running the steps that did not depend on each other in parallel. Three months later the median was eighteen minutes, releases went from one a day to six, and a rollback became a small thing.
